When Should You Add a Sub-Panel Instead of Upgrading Your Main Panel?

Add a sub-panel when your main panel still has spare capacity but you're out of breaker slots or need power somewhere new. Upgrade the main panel when your whole electrical service is too small for what you're running now or plan to add. Those are two different problems, and confusing them wastes money either way.
What a sub-panel actually fixes
A sub-panel is a second breaker box fed from your main panel. It doesn't add capacity to your house. It just gives you more places to put breakers, closer to where you need them. A sub-panel makes sense when:
Your main panel is full of breakers but your electrical service (the amperage coming from the utility) still has room to spare.
You're wiring a detached garage, shop, barn, or guest cabin and don't want to run every circuit back to the house panel.
You're adding a few new circuits, like a hot tub or a workshop, and the main panel has open slots or room on a tandem breaker, but not quite enough, or you'd rather keep things organized in one area.
You want a dedicated panel for a generator transfer switch setup without touching the main panel's existing circuits.
A sub-panel install for a detached building or an addition usually runs from around $800 to $2,500, depending on how far the wire has to travel and whether it's trenched underground or run overhead.
When you actually need a full panel upgrade
A main panel upgrade replaces the box and often the service entrance itself. It's the right call when the problem is the whole system, not just a lack of slots. Signs it's time:
Breakers trip often, even without an obvious overload. That's usually a sign the panel is working harder than it should.
Lights flicker or dim when a major appliance kicks on, like a well pump or an AC compressor.
You still have a 100-amp panel. That was standard decades ago, but it's tight for a modern home with central air, an electric range, and a couple of EVs charging overnight.
You're adding a whole-home generator, an EV charger, and a heat pump all in the same year. Adding each one separately with a sub-panel might work for a bit, but eventually the math stops adding up.
The panel itself is old, rusted, or a brand known for problems (Federal Pacific and some Zinsco panels are common examples in older North Idaho homes).
A main panel upgrade typically runs in the low thousands, often somewhere between $2,000 and $4,500, depending on the new service size (100-amp to 200-amp is the most common jump), where the meter sits, and how much coordination with the utility is needed to disconnect and reconnect power.
Cost drivers that apply either way
Whether you're adding a sub-panel or replacing the main one, the same handful of things move the price:
Distance from the existing panel to the new location. Every extra foot of wire and conduit adds labor and material.
Open walls versus finished ones. Fishing wire through drywall and insulation takes longer than running it through an open stud bay.
The amp rating you're installing. A 100-amp sub-panel costs less than a 200-amp one.
Permit and inspection fees, which are required for both types of work in Bonner and Kootenai counties.
Meter location and utility coordination, especially if the main panel upgrade requires a service disconnect and reconnect from Avista or your local co-op.
Generators and EV chargers: the usual tipping point
Most people don't wake up wanting a new panel. They want a whole-home generator, an EV charger, or both. That's when the sub-panel versus upgrade question comes up.
If your main panel has room and you just want a generator interlock or inlet, that's a smaller job, often a few hundred dollars up to around $2,000, depending on whether you go with a simple interlock kit or a full automatic transfer switch. But if adding a generator, an EV charger, and a new appliance all at once would push your 100-amp service past what it can safely carry, a sub-panel just delays the real fix. In that case, the main panel upgrade is the honest answer, even though it costs more up front.
Permits aren't optional, whichever you choose
Both sub-panels and main panel upgrades need a permit and inspection in North Idaho. Skipping that step doesn't save money in the long run.
